D-Day: when the regulator fails at 47 metres and training takes over

What I'm about to tell you is a real story. It happened a few months ago. My teammates and I have called it D-Day ever since.
I'm not telling it to impress anyone. I'm not telling it to frighten anyone. I'm telling it because I believe it's the story that best summarises everything technical diving teaches you about yourself: that training is not a formality, that procedures are not bureaucracy, and that at 47 metres depth the human brain can do extraordinary things if it has spent enough hours preparing for that moment.
Let's start from the beginning.
Cenote Yaakun: where it happened
Before getting into what happened, I need you to picture the setting. Because Yaakun is not just any cenote.
We're in Playa del Carmen, Mexico. Access to the cenote is exclusively by truck along a jungle track — there is no other way to reach it.
When you arrive and step out of the vehicle, the first thing you see is a enormous hole in the middle of the jungle. An open circle to the sky, vast in diameter, surrounded by dense vegetation. There is nothing else like it.
Access to the water is via a wooden platform on the side that leads down to a floating wooden base where you finish gearing up. That's where you enter.
Once in the water, Yaakun greets you with low initial visibility — greenish and brown tones — that gradually clarifies as you descend. At around 25 metres you encounter something you will never forget: a dense, white, compact cloud of hydrogen sulphide that looks literally like fog mixed into the water. A visual boundary between two worlds.
When you pass through it, something opens in front of you that no photograph can prepare you for.
An underwater forest. Fallen trees, branches, leaves floating in suspension as if time had stopped thousands of years ago. Currents of sulphide moving between the branches. Shrimps in colours — reds, yellows, transparent — drifting through the organic matter. And, if you're lucky, the famous dama blanca (Astyanax jordani): a blind fish, literally without eyes — only the empty sockets — that developed a sonar similar to bats to navigate the permanent darkness of the cave. It lives where light never reaches. And in Yaakun, it's abundant.
When you surface from that dive for the first time, you realise something. How extraordinary this planet can be.
In the outer ring, at around 12 metres depth, the cenote holds another surprise: stalactite formations of unique morphology, whose extraordinary shapes are caused, according to some studies, by a specific bacteria present in the water. Forms you won't find in any other cenote in the world.
That is Yaakun. That is the setting.
The operation: plan A, B and C
There were three of us that day. Three top-level instructors: one Extended Range Trimix Instructor, the other an Instructor Diver and Full Cave Diver. And me.
The objective was straightforward on paper: descend to 60 metres, where the cave continues deeper into the rock (it reaches 120 metres and nobody yet knows where it connects — the world's best technical explorers have tried and the cave keeps winning).
Place our personal reference cookies at 50 metres where the cave entrance begins, penetrate to 60, and on the ascent pass through the zone at 45 metres where human and animal bones thousands of years old lie at rest — one of those things that remind you why the Maya called cenotes portals to the underworld.
The logistics were planned to the millimetre. Plan A, Plan B, Plan C. Decompression times, stops, depths, gas consumption, individual SAC for each of us, incident protocols. Everything a 60-metre dive requires.
Each diver's equipment:
2 × 12L sidemount tanks with air mix (bottom gas to 21 metres)
1 × Nitrox 32% tank (deco stops from 18m to 6m)
1 × 100% O₂ tank (final stops from 6m to surface)
The gas plan:
Descent and ascent to 21m: sidemount tanks
21m → 6m: switch to Nitrox 32
6m → surface: switch to 100% O₂, stops at 6, 5, 4, 3, 2, 1 metres
Ninety minutes of planned dive time. Everything under control. A simple plan. What could go wrong?
The descent: everything perfect
Diver check. Everything correct. Tanks verified. Everything functioning.
We descend. In under two minutes we're at 50 metres. We place the cookies. We enter the cave. We continue to 60.
At that depth, nitrogen narcosis is already a real presence — it can't be ignored.
The first check on reaching the bottom is always that: how am I? Am I actually here? Personally I felt sharp. Total focus. Aware of myself, my equipment, my teammates. All three of us in that state that technical divers recognise: absolute presence, mental noise at zero.
We check gas. Write it on the slate. Decompression time. Everything in order. We turn.
We begin to ascend.
47 metres: the moment
We're on the ascent. We've just collected the cookies. Rising progressively, slowly, as protocol demands.
47 metres depth.
And then it happened.
The mouthpiece of my right sidemount regulator — the one I was breathing from at that moment — exploded. No warning. No prior signal. Pop. The mouthpiece inside my mouth, the regulator on the other side, gas escaping.
My teammate, on my left, saw it in the same instant. His eyes through the mask said everything. Question signal: are you okay? Do you need help? Already moving towards me.
And it was in that microsecond — at 47 metres, with narcosis in the background, with gas escaping — that something happened which is impossible to explain unless you've lived something similar.
Training took control. Not panic. Not hesitation. Training.
In fractions of a second, my brain processed this:
Right sidemount tank: out of service. Regulator broken.
Left Nitrox 32% tank: impossible. The maximum operating depth of Nitrox 32 is approximately 33 metres. At 47 metres, breathing it is toxic.
100% O₂ tank: impossible. Below 8-9 metres, pure oxygen becomes extremely toxic. At 47 metres, a couple of breaths and convulsions guaranteed.
Only viable option: the left regulator of the left sidemount tank. Same gas, same mix — the side that hadn't failed.
I located it. Switched. Breathed.
All of that in a matter of seconds.
Once the most intense moment of tension I have ever experienced underwater had passed, I was able to repair the mouthpiece on the broken regulator while we ascended progressively.
Switched to Nitrox at 21 metres. Completed the decompression stops. Deployed the DSMB at 12 metres. Switched to O₂ at 6 metres. Stops to the surface. Ninety minutes of diving. All three of us came out.
From that day on, we've called it D-Day.
What that moment taught me
I'm telling this story for one specific reason: diving is a safe sport when it's done properly. And what happened that day is the clearest demonstration I've ever experienced first-hand of what "doing it properly" actually means.
What failed: the retaining clip that holds the mouthpiece to the regulator. A small, apparently insignificant component that chose to break at 47 metres. There was no human error. There was no negligence. The equipment had passed every check. The ocean simply has its own agenda.
Why it ended well:
First, training. Every hour of instruction, every emergency procedure repeated until it was automatic, every incident scenario practised in a pool or under controlled conditions — all of it activated when it mattered. The brain didn't have to think. Only execute.
Second, teammates. My two dive companions are top-level professionals. Underwater communication worked, relative positioning was correct, the response was immediate. Technical diving is not a sport for lone wolves — it's a team sport where everyone's life also depends on the level of the person beside them.
Third, planning. We had Plan A, B and C. We had the SAC values calculated. We knew exactly which gas we could breathe at which depth. When the moment came to make a decision in seconds, the right information was already in my head because we had reviewed it together before entering the water.
The importance of training in diving
If you're starting out in recreational diving, this story shouldn't frighten you. Recreational diving — Open Water, Advanced, the destinations in this blog — has an excellent safety profile when done with a real certification, a good instructor and within defined limits.
What this story should teach you is that training is not a formality. Every hour with a good instructor is worth more than it seems when you're in the calm water of a pool. Because the ocean doesn't give warnings.
And if one day you want to go further — Extended Range, Trimix, Cave — do it with the time it requires. Without skipping steps. Without compromising training to save money or time. Not because technical diving is dangerous, but because the level of responsibility it demands allows no shortcuts.
That day in Yaakun, at 47 metres, with a broken regulator, the difference between a problem and a tragedy was exactly that: years of accumulated training, good teammates and a plan that worked when we needed it most.
